XXI. Source Quality & Assumption Management

Purpose

Ensure the strategy is evidence-based, transparent, and robust to uncertainty.

Source Hierarchy

Prioritize sources in the following order:

  1. Internal customer, usage, and financial data
  2. Primary customer research
  3. Expert interviews
  4. Regulatory or official sources
  5. Credible market datasets
  6. Competitor disclosures
  7. Analyst reports
  8. Press and secondary sources
  9. Proxy benchmarks
  10. Team assumptions

Triangulation Rules

Use at least two independent sources for important assumptions where possible.

Triangulate:

  • Market size
  • Growth rate
  • Customer adoption
  • Pricing
  • Conversion
  • CAC
  • Cost-to-serve
  • Churn
  • Margin
  • Regulatory requirements
  • Partner fees

Common Data Pitfalls

Watch for:

  • Confusing TAM with reachable market
  • Overestimating conversion
  • Ignoring cannibalization
  • Underestimating CAC
  • Underestimating cost-to-serve
  • Assuming competitor pricing reflects willingness to pay
  • Using global benchmarks for local markets
  • Ignoring regulatory differences
  • Treating one customer segment as representative of all customers
  • Overlooking operational complexity
  • Building a base case that is actually an upside case
